What the traditional version is

Thick slices of stale white bread, heavily fried in butter until golden brown. The fried bread is layered in a baking dish with melting cheese and peanuts, then entirely submerged in a boiling syrup made from 300g of brown sugar and cinnamon before baking.

What changed, and what each change costs

150g of butter removed entirely, and the bread is dry-toasted instead of fried

Frying bread in butter makes it taste incredible, but the bread acts like a sponge, absorbing hundreds of calories of pure fat. Toasting it in a hot oven dries the bread out so it can absorb the liquid, without the massive fat penalty.

What it costs you. The bread is the first compromise you'll notice. It lacks that rich, fried crunch around the edges. It tastes like toasted bread, because that is exactly what it is.

300g of brown sugar and water syrup swapped for 75g of brown sugar, semi-skimmed milk and egg whites

A traditional syrup delivers zero protein and a staggering amount of sugar. By building a spiced custard with milk and egg whites instead, you massively drop the sugar while giving the dish enough protein to make it a vaguely sensible pudding.

What it costs you. This fundamentally changes the texture. A classic capirotada is soggy and syrupy. This version sets up like a British bread pudding. It is much firmer and significantly less sweet.

200g of melting cheese reduced to 100g of queso fresco

Melting cheese drops a heavy blanket of fat over the dish. Queso fresco is lighter, crumblier, and provides a sharp, salty contrast to the sweet custard without swamping the pudding in grease.

What it costs you. You lose the stretchy, gooey cheese pull. Queso fresco softens but it refuses to melt, giving you distinct pockets of cheese rather than a unified layer.

This is a deeply comforting bowl of food, but Call it a spiced bread pudding with a Mexican accent rather than a traditional capirotada and you'll be about right.
