What the traditional version is

A whole untrimmed packer brisket, smoked low and slow for 12 to 16 hours with salt and coarse black pepper, until the thickest part hits 93C. The fat cap is left on to melt, basting the meat and forming a blackened crust. Sliced thick across the grain and served with white bread, pickles and maybe some onion.

What changed, and what each change costs

The fat cap and point are out, and so is most of the intramuscular fat. That's the one source of calories you can lose here, and it's a big one.

What it costs you. A brisket flat cooked this way dries out. The bark is thinner, the slices are less juicy, and there's no melting fat to carry the smoke. You get the beefy flavour but not the experience. If you want the texture of the original, you can't get it - it's not brisket, it's Sunday roast with smoke.

Smoking time cut from 14 hours to 7 to 8 hours

The leaner cut cooks faster and can't take the same abuse. Letting it go all day just gives you shoe leather.

What it costs you. You don't get the same smoke penetration, and the centre will never be as unctuous. Still, it won't be as dry as if you went for the full overnight cook.

Water pan added to the smoker

You need all the moisture you can get, or you'll be chewing for hours.

What it costs you. Doesn't fix the main problem, but stops the surface from turning to jerky. It's the bare minimum.

Salt and pepper held as the only seasoning, no sugar or sauce

Sugar and sauce aren't adding anything but calories and, frankly, they don't belong on proper Texas brisket.

What it costs you. None unless you're from Kansas City, in which case you'll already have closed the book.

The method is in the book

This is exactly why you can't have everything. Brisket without the fat cap is not the same animal - there's less smoke, less bark, less of the gelatinous mouthful that makes the classic irresistible. It isn't melt-in-the-mouth barbecue, it's smoky roast beef. If you're happy with that, you've done all right. If not, there's no shame in waiting for your next trip to Texas.
